Product strategy & SEO, measured in margin

Win back the margin your price keeps giving away

Product strategy and organic search, built around one problem: a price that buyers no longer accept.

Two rough limestone blocks, each with a finished forearm emerging; one hand passes an intact, finished stone price tag across the gap and the other takes it whole.

Your costs are steady. Your price is not.

Most margin problems get handed to finance. This one starts in the market, so the fix has to start there too.

How margin leaves a healthy business

Revenue holds, the business looks fine, and margin thins from two directions at once. We call it Market-Induced Margin Compression.

The market side

Two leaks nobody signs off

The discount that closes the sale, and the cost of winning the next buyer. Neither arrives as a bill, so neither gets managed.

The cost side: finance and operations

The usual fix cuts costs

Cost of goods, overheads, tax and interest. It is real work and it runs out, because a cost cannot fall below zero. It never changes what a buyer will pay.

The market side: marketing

Margin Restoration is a marketing fix

We work the decisions that set what buyers believe your work is worth: positioning, offer, price, message and search.

Now working: Diagnosis

The leaks shrink and margin returns on top

Discounts get smaller and each customer costs less to win. Your costs stay exactly where they were.

Illustrative. The block heights carry the shape of the argument, and no percentages appear on it.

A stone hand reluctantly holds out a finished price tag; a corner of the tag has broken off.

If the discount is doing the selling, the price has stopped working

  • Discounts are routineBuyers expect one, and your team offers it before anyone asks.
  • The mix drifts cheaperVolume comes from the work that carries the least margin.
  • Winning customers costs moreEach one costs more than the last, while conversion holds flat.

Not your problem? If rising costs are the squeeze, an accountant or an operations specialist will serve you better than we can.

17%

of firms price on the value their buyer perceives. Most price against a competitor or off their own costs.

64%

of business leaders report rising price pressure, up from fifty-seven per cent in 2021.

Sources: Hinterhuber, "Customer value-based pricing strategies: why companies resist", Journal of Business Strategy, a review of roughly two dozen studies since 1983. Simon-Kucher, Global Pricing Study 2025, 2,200 business leaders across 28 countries.

Margin sits in the seam

Every sale joins your side of the business to your buyer's side. Margin is made at that joint, across five decisions, and it usually tears at one of them.

  • Offertoprice
  • Pricetomessage
  • Messagetochannel

Results arrive in two waves

The Seam Build works as soon as buyers meet it. Search keeps working long after, and gets cheaper as it grows.

One offer, two ways to run it

Margin Restoration, built alone or with search

Both are product strategy, measured in margin: who you serve, what you offer and what it is worth. The difference is who brings the buyers afterwards.

  1. Before you commit, free

We find where your margin leaks

You answer a few questions and bring five rough figures. On a call we show you which seam leaks and whether the Seam Build is the answer.

We measure how many people already search for what you sell.

  2. Week 1

We decide who your product is for

We research your buyers, the alternatives they weigh and how mature your market is, then position the product, not the whole business.

The words buyers type tell us how they think about the problem.

  3. Week 2

We design an offer worth more than it costs

We list the problems your buyers face and build an offer that answers them, with the risk taken off their side.

The questions buyers ask online become the topics we will rank for.

  4. Week 3

We set the price on value

We price on what the offer is worth to the buyer, check each customer repays the cost of winning them within a period your cash flow can carry, and plan for the buyer who pushes back.

Comparison searches show where buyers resist your price today.

  5. Week 4

We write what to say, and when

A message for each stage of buyer awareness, every claim backed by evidence.

Each message is matched to a search, and written so AI answers can quote it.

  6. Weeks 5 to 6

We build the landing page and the playbook

One landing page for the stage of awareness most of your buyers are at, and the path from first visit to sale. New prices usually stall in the sale, not with the buyer, so you get a playbook to move the business over: scripts, message sheets and the thinking behind them.

Built to be found in search from launch, so demand arrives without paying for every click.

  7. Every month after launch

We tune it against real buyers

We test one seam at a time and fix the joint that leaks. With SEO Strategy, we also publish, earn citations and report what search earns.

Owned traffic grows, so the cost of each new customer keeps falling.

What changes first

Fewer, more valuable sales while the business changes over

We start with your product mix: which products earn the margin and cost least to deliver, then the buyers each one serves. We work one product, one buyer and one channel at a time. As the business moves toward its most profitable buyers, sales often get fewer and more valuable. That is the change working, and we measure it in margin and total profit, not in number of sales.

How the change-over happens

A reframing, not a rebuild

With the Seam Build, the new page and offer launch beside what you run today. With Calibration, we watch them against your baseline for three months and move buyers across in stages, as fast as the numbers and you allow.

With SEO Strategy, pages search already knows change in place, since two versions of one page compete for the same searches. We agree with you which pages change, and test the risky ones on part of their traffic first.

Fifteen years at the channel layer

Ncedo Vilakazi, Commercial Seam Architect: product strategy, measured in margin, with organic search to make it compound.

  • SaaS
  • Pharmaceuticals
  • Breakdown cover
  • Automotive
  • Financial services
  • FMCG
  • News publishing

Search, performance, product and the page. A poor result at my end could almost always be traced to a decision made months earlier, about the offer, the price or the positioning. The page was usually fine. Something upstream had already set the ceiling.

So I came to profit from the market side, not from finance. A finance eye can only cut. A market eye can also grow what buyers believe your work is worth, and that has no floor. Commercial Seam Architecture is product strategy, measured in margin, with search to make it compound.

The frameworks are public. Finding and implementing the right inputs for your business is the work.

Why it starts free

The Seam Build is early in its life as a packaged offer and has no direct case studies yet. Early clients carry more of the risk, so they pay less. Their feedback sharpens the offer for everyone after them and builds the proof that the method works. The price rises as that proof builds, and you keep the price you sign at.

Every Seam Build includes three months of Calibration from launch, £9,000 if bought on its own: we test the strategy against your market and correct what does not hold. After that, Calibration is optional at £3,000 a month, and we only offer it where your results justify it. Founding clients have six months.

Why the price rises

The monthly fee can rise by £1,000 with every five clients, up to £10,000, and only when published results from earlier clients show margin restored and search value compounding. Until then, early clients pay less for carrying more risk.

Why six months is the minimum

Search shows its signs in order: impressions, then rankings, then clicks. Six months is the shortest term in which they can be read honestly.

Why we do not charge by the hour

Hours measure our effort, not your result. A fixed monthly fee keeps us on the few changes that move margin, and you know the cost before you start.

Free places apply to the Seam Build on its own; SEO Strategy is billed in full from the first client. The retainer covers one site with up to 10 transactional pages that earn revenue. Each further 10 pages adds £200 a month.

The Margin Restoration Pledge

You pay the price you see, fixed when you sign. We lock your baseline with you before the build, so every result we report is measured against where you started.

Prices shown in pounds sterling. Each further product in the Seam Build adds a full pass through the seams. The Seam Build suits owner-managed businesses turning over £1 million to £10 million a year.

A good fit if

  • Your product delivers more than you can currently charge for it
  • You can give us data access and time to make decisions
  • Your buyers decide quickly enough for Calibration to read results

Not the right fit if

  • Rising costs are what is squeezing your margin
  • You want paid advertising run for you
  • You want a rebrand or a full website

Questions

Why is this a marketing fix and not a finance one?

Finance and operations work the cost side: what it costs to make, run and fund the business. Market-Induced Margin Compression happens on the other side, in the discounts you give and what you spend to win each buyer. Only positioning, offer, price, message and search reach those two.

When will I see results?

The Seam Build works from launch, about six weeks in, as buyers meet the sharper offer and price. Search builds over months and keeps compounding while the campaign runs.

Why is the Seam Build free right now?

The Seam Build is new as a packaged offer and has no direct case studies yet, so the first clients carry more of the risk. The first five are free, in return for data access, feedback as we go and an honest testimonial if the work earns one. After that the price rises by a fifth every three clients until it reaches list, and you keep the price you sign at. Free places do not apply to SEO Strategy.

Should I take the Seam Build alone, or SEO Strategy?

Take the Seam Build alone if your team or agency will bring traffic to the page. Take SEO Strategy if you want demand you own, built on the same buyer research, so each customer costs less to win. It always includes the Seam Build, spread across six or twelve months with nothing upfront.

How is this different from product strategy?

Commercial Seam Architecture is product strategy with a commercial job. Most product strategy decides what to build. We take your product as it is and decide who it is for, what it is worth to them, and how you get paid for it. We cite the source frameworks we draw on by their own names.

Do you run paid advertising?

No. If you run paid campaigns, the Seam Build gives your media team a sharper offer, message and page to spend against.
